A2Z Cash and Carry
First Glance
Building one regional commerce experience without flattening the pricing rules behind it.
A2Z Cash n Carry supplies restaurants and food service businesses from locations in Windsor, Halifax and Mississauga. Its ecommerce operations grew around separate Shopify storefronts for Windsor and Halifax while Mississauga opened as a third physical location. That structure divided store administration, customer records and regional shopping journeys. A2Z realized they needed a more connected experience.
A2Z engaged Sunrise Integration to plan and implement one Shopify storefront that could serve all three regions without flattening the pricing rules behind them. The new experience will identify the right location for each anonymous or B2C shopper, apply its catalog throughout the storefront and protect customer-specific B2B prices after login. A2Z's SAP platform will remain the system of record for products, variants, inventory, customers, companies, catalogs and transactions. Sunrise Integration will focus on Shopify architecture, location UX, theme development and a controlled deployment workflow to create a practical foundation A2Z can extend as its retail footprint grows.
The Challenge
One domain had to support three regional catalogs, contract pricing and separate fulfillment rules.
Consolidating the storefronts required more than pointing three locations at one domain. Each region carries its own catalog and location-level inventory, yet authenticated business customers may have negotiated company pricing that must outrank consumer geography. Anonymous shoppers arrive without a customer record to tell Shopify which regional catalog applies. A2Z therefore needed a clear pricing context before shoppers encountered materially incorrect prices.
The storefront also had to maintain that context everywhere a price appears. Shopify renders Liquid before custom location logic can always finish, which can create gaps between collection cards, product pages, predictive search, quick-add interfaces and the cart. A customer might add an item, change locations or browse in another tab, exposing stale prices unless every surface responds to the same active catalog. A checkout address change introduces another mismatch risk because delivery eligibility and catalog selection are governed by separate systems.
Several operational dependencies raised the stakes. A2Z has a SAP-to-Shopify integration that provides product, inventory, customer, company and catalog data. The project also depends on approved postal code coverage, correctly configured Shopify locations, populated catalogs, licensed theme access, cookie consent behavior and confirmation that the delivery application supports the consolidated model. Without disciplined source control, direct theme edits by multiple teams could overwrite the location logic. Inconsistent prices could also erode customer trust, generate service questions and force staff to reconcile storefront behavior against SAP records. Sunrise Integration had to create a unified customer journey while preserving these ownership boundaries and preparing the storefront to add locations later.
The Solution
A location-aware Shopify architecture makes the active catalog part of the entire shopping journey.
Sunrise Integration designed the project around a location-aware theme experience supported by Shopify Markets, retail locations and catalogs. When an anonymous or B2C shopper enters the consolidated site, the storefront first checks for a saved selection and can request browser location when permission allows. If the location cannot be resolved or the shopper declines permission, a responsive modal accepts and validates a Canadian postal code. The shopper’s location is resolved in proximity to Windsor, Halifax or Mississauga. Mississauga provides the agreed fallback for unmapped areas.
The storefront will save the resolved location and active catalog when consent permits or retain them only for the current session when it does not. A visible navigation control lets shoppers review or change the selection. Before applying regional pricing, the logic checks whether the customer is authenticated to a Shopify B2B company. Assigned B2B catalogs remain authoritative, which protects negotiated prices from being replaced by consumer location rules.
Once the active catalog changes, storefront events will refresh pricing across product detail pages, collections, search, product cards, recommendations, quick-add experiences and cart interfaces. Cart validation and V1 checkout guardrails will address stale pricing or destination changes while A2Z and its delivery provider validate fulfillment behavior. The architecture uses local lookup data to avoid an external geolocation service on every visit, reducing latency, usage cost and infrastructure.
Sunrise Integration will also establish GitHub as the source of truth for theme code. Branches, pull requests, approved merges and restorable production versions will support code review and repeatable releases. Testing will cover all three regions, B2B and B2C paths, discounts, consent states, desktop and mobile layouts and error cases before launch.
The Outcome
A scalable path from separate regional stores to one governed customer experience.
The new architecture gives A2Z a path from separate regional sites to one customer-facing brand without sacrificing the price differences that matter to each location. B2C shoppers can reach relevant prices earlier, understand which store they are shopping and change regions without starting over. B2B customers can continue to receive the company-specific catalogs that support their commercial relationships.
For A2Z's team, consolidation reduced duplicate theme management and created one governed codebase for future storefront improvements. The Shopify Markets and catalog foundation can accommodate additional stores with limited code changes. SAP remains at the center of operational data, allowing the business to modernize the storefront without replacing the integration it already controls.
The result, once implementation and acceptance testing are complete, will be a more coherent regional commerce experience with clearer pricing governance, stronger deployment controls and a scalable model for growth.
