Shopify Plus Migration and POS Transformation for a Multi-Location Retailer

Liberty Landscape Supply is a Florida-based retail company specializing in landscaping materials including mulch, gravel, plants, trees, and outdoor garden supplies. With several retail locations serving Northeast Florida and Southeast Georgia, Liberty has built a strong reputation as a one-stop destination for both homeowners and commercial clients looking to enhance their outdoor spaces. They also provide bulk delivery services, making logistics a crucial part of their operations.
However, as the business scaled, Liberty Landscape Supply realized its technology was lagging behind. Their old site was developed using WordPress/WooCommerce with a legacy Counterpoint POS system. The team at Liberty Landscape was looking to upgrade their digital footprint. They turned to Sunrise Integration to lead a full-scale digital transformation that included moving to Shopify Plus, while upgrade their retail locations to Shopify POS. This was also a great opportunity to modernize their delivery service to a fully online portal integrated with the POS. Keep reading to see how we helped Liberty Landscape reach their goal.
The Challenge
Liberty Landscape reviewed their tech stack and realized they were dealing with some outdated platforms that were not easily upgradeable. Their ecommerce site was disconnected from the point-of-sale system, the delivery process and purchasing. This resulted in a disjointed administration and customer experience. The checkout processes, both online and in-store, were slow, error-prone, and heavily reliant on paper.
In addition, Liberty Landscape was handling their crucial delivery and scheduling process via a large white board. They were literally using markers to schedule deliveries on the board. With varying truck sizes, routes, and materials requiring specific days, Liberty Landscape could no longer rely on a physical whiteboard. In order to properly manage the growing delivery logistics, they needed a modern solution that can account for their fleet.
Inventory management was another pain point that posed a challenge for them. Liberty Landscape had no real-time visibility across their online store and multiple retail locations. It was difficult calculating average costs or adjusting pricing by location without having a proper integration to the POS system.
The challenge before Sunrise Integration was to unify their retail and ecommerce operations while modernizing the entire journey including delivery services. Liberty Landscaping needed a reliable partner to lead them through a full digital transformation and provide long-term support for scaling the business.
The Solution
Sunrise Integration began the process with a comprehensive Discovery Phase, working closely with stakeholders across all departments. We interviewed operations, sales, accounting and customer service teams to ensure the new service would meet everyone’s needs. This included mapping current pain points, identifying future-state goals, and building a phased roadmap for Liberty Landscape’s transition to Shopify.
Once we completed the requirements document, the first step was migrating their ecommerce experience from WooCommerce to Shopify Plus. This included a full redesign by the Sunrise Integration design team. The design includes an all new storefront with a mobile-first user experience, streamlined product architecture and improved SEO strategies. The new site supports both B2C and B2B wholesale customers, with specialized pricing and quoting features for business customers.
A big part of the process was migrating their data from the legacy Counterpoint POS system to Shopify Plus. This migration included all product, customer and sales data across four retail locations. The in-store experience was upgraded to Shopify POS with customized POS tiles for deep integration with their new delivery process (developed by Sunrise Integration.) The goal is to have all customer data, order details, and product information synced seamlessly with the in-store experience. Real-time inventory management was made possible through the integration with the Cin7 ERP, which enables accurate multi-location inventory tracking, cycle counts and purchasing.
One of the biggest (fun) changes was the upgraded delivery system. Liberty Landscape needed to ditch the manual whiteboard and digitize all deliveries for quicker access and customer service. The delivery and scheduling workflows were rebuilt from the ground up into a custom Shopify app that communicates with the online and POS stores. Using data from Liberty’s existing spreadsheets and truck matrices, Sunrise designed a digital system for scheduling deliveries, calculating fees by zip code, assigning truck capacities, and handling special rules for certain materials. The new cart-based delivery logic was implemented to give customers better visibility and self-service tools for selecting delivery options online.
To support financial operations, Sunrise built a custom integration to connect Shopify and Cin7 to QuickBooks Desktop. Weekly exports in IIF format ensure that Liberty’s accounting processes remain intact while reducing manual data entry.
The Outcome
The result is a fully connected omnichannel platform that empowers Liberty Landscape Supply to manage every aspect of their business from one unified Shopify platform.
The new Shopify Plus storefront is modern, fast, and accessible on any device. Customers can now easily browse inventory, schedule deliveries, and place orders. B2B customers benefit from enhanced tools including saving credit cards and payment terms, while retail customers enjoy a smoother checkout experience.
In-store staff are now equipped with Shopify POS Pro, allowing them to check inventory, take payments, enter deliveries and manage customer orders on the spot. Inventory is updated in real time, giving Liberty Landscape better control over purchasing and stock visibility.
On the back end, integrations between Cin7 and QuickBooks Desktop ensure the finance team maintains their reporting visibility.
With this new infrastructure in place, Liberty Landscape is positioned to grow confidently while maintaining operational efficiency across both digital and physical retail channels.

This transformation marks the beginning of a long-term modernization journey. In the next phase, Sunrise Integration will support Liberty in expanding their B2B capabilities, digitizing their field installation workflows, and optimizing marketing campaigns using advanced CRM segmentation.
